How TRIGO Managed a 405-Vehicle Modernization Campaign Across 295 European Dealerships

When a premium automotive manufacturer identified the need for a large-scale vehicle modernization campaign shortly after delivery, ensuring a consistent customer experience across Europe became a critical priority. Hundreds of vehicles required modernization actions, demanding rapid coordination across dealerships, countries and stakeholders while maintaining the brand’s high-quality standards.

To support the campaign, TRIGO was entrusted with managing the replacement of dashboard upper sections and verifying the correct implementation of all modernization actions performed by dealerships. The scope was substantial: 405 vehicles distributed across 295 dealerships in nine European countries, including France, Spain, Portugal, Italy, Belgium, Germany, the Netherlands, Poland and Austria.

A Cross-Border Challenge

The project required far more than technical expertise. Vehicles were spread across hundreds of locations, each operating under different schedules, constraints and operational realities.

To ensure smooth execution, TRIGO deployed a dedicated organization comprising:

  • 1 Project Manager
  • 1 administrative coordination unit
  • 12 mobile teams, each made up of an inspector and a rework specialist, operating across Europe

The entire operation was coordinated from France, with TRIGO teams in France, Germany, Italy and Spain working together to support all affected markets. Weekly multinational coordination routines, shared planning tools and daily reporting ensured alignment throughout the project and provided full visibility on progress.

Flexibility in the Face of Complexity

As with many large-scale modernization campaigns, the project required continuous adaptation to changing operational conditions. Supply chain constraints, evolving parts availability and the introduction of new replacement part references demanded close coordination between all stakeholders and ongoing adjustments to intervention schedules.

Rather than relying on a rigid process, TRIGO worked closely with the customer and dealership network to optimize interventions, improve efficiency and maintain project momentum across all markets.

The project also introduced an innovative approach: remote quality inspections. Rather than systematically deploying teams on-site, TRIGO conducted virtual compliance checks with dealerships whenever appropriate. This approach reduced travel requirements, accelerated validation cycles and enabled faster project execution while maintaining the same level of quality oversight and customer support.

Delivering Quality at Scale

Beyond replacing dashboard components, TRIGO’s teams verified the effectiveness of all modernization actions completed by dealerships and performed comprehensive vehicle inspections before customer delivery.

By combining on-site interventions and remote verification methods, TRIGO successfully supported the modernization of 405 vehicles across 295 dealerships in nine European countries.

  • 243 vehicles required dashboard replacement operations.
  • 162 vehicles were validated remotely through video inspections.
  • This hybrid model reduced logistics constraints, accelerated deployment and maintained full visibility over project progress and quality performance.

The operation was completed with zero safety incidents, despite extensive travel and field activity across multiple countries.
